Early friction is normal — looping the agency is a decision, not a panic button
The first weeks after a migrant domestic worker (MDW / FDW) starts are noisy: new appliances, children’s reactions, jet lag or Settling-In Programme (SIP) fatigue if she is new to Singapore, and two households’ habits colliding. Many issues resolve with clearer demos, a shared rest-day calendar, and one calm feedback chat. Some do not — and waiting until the replacement window is almost gone makes aftercare harder for everyone.
This page is an employer escalation guide for Singapore households: what to try first at home, when to loop your licensed employment agency (EA), what to document before you call, and what agencies can and cannot do. It is not a fee table, not a full onboarding timetable, and not a substitute for your signed aftercare / guarantee terms or live Ministry of Manpower (MOM) pages.
Use the linked hubs for neighbouring depth — this page decides when to escalate; it does not re-write those spines:
- First-fortnight living-together map: First two weeks with a new domestic helper — onboarding tips (unique #16)
- Agency relationship / cadence / who owns what: Working with a maid agency in Singapore — what to expect (unique #9)
- After-deployment replacement / guarantee questions: Questions about replacement policy after deployment (unique #25)
- If employment will end — cancel checklist: Cancellation checklist for employers (unique #21)
- Rest-day rules (flagship): Rest days for domestic helpers in Singapore — rules and fair arrangements
- This article: try first → escalate → document → know EA limits in the early weeks
Hard rule: do not invent agency aftercare fees, replacement “free months,” salary figures, levy rates, bond amounts, insurance premiums, medical prices, or air-ticket costs from this article. Confirm live amounts on your signed EA agreement, with your insurer / bank where relevant, and on mom.gov.sg.
SmartMaid.com.sg is a search marketplace. You browse and shortlist biodata published by licensed agencies; SmartMaid is not a maid agency and does not mediate household disputes, honour guarantees, or cancel Work Permits. See How Smart Maid Singapore differs from a maid agency.
Who owns early issues (employer / EA / MOM / platform)
| Party | Role on early MDW issues |
|---|---|
| You (employer of record) | Day-to-day supervision, clear demos, fair rest days and salary, suitable accommodation, safety; try coaching first for style/skill gaps; escalate with facts when triggers below appear |
| Licensed EA | Aftercare / mediation per your service agreement; may coach both sides, arrange counselling talks, or open a replacement path if your written guarantee covers it |
| MOM | Sets MDW employment rules (rest days, salary payment, accommodation, ill-treatment, Work Permit). Escalation to MOM is for compliance / welfare issues — not for “she folds towels differently” |
| SmartMaid | Lets you search and shortlist published biodata if a next hire is needed later; does not sit in your kitchen or run aftercare |
Agency day-to-day framing: unique #9. First-fortnight routines and week-2 feedback agenda: unique #16. Formal replacement-clause questions: unique #25.
What to try first (before you loop the agency)
Most early friction is trainable, not a failed placement. Exhaust these in-home steps once with a written note of what you tried — then escalate if nothing moves.
| Try this first | Good for | Stop and escalate if… |
|---|---|---|
| One clear demo + watch her try | Appliance use, laundry flow, cleaning zone order, child routine steps | She cannot or will not attempt after 2–3 calm demos and a written step list |
| Align the household | Mixed instructions from spouses / in-laws / teens | Adults still contradict each other after a family huddle — fix that before blaming her |
| Shrink scope for 3–5 days | Overload, SIP / jet-lag fatigue, homesickness | Withdrawal, tears, or hostility continues after load is reduced and rest day is honoured |
| Week-2 two-way feedback chat | Style gaps (spice, folding, timing) with a willing helper | Same core duty fails again after a dated agreement from that chat — see #16 agenda |
| Rest-day calendar in writing | “She never rests” / “we need her every Sunday” arguments | Dispute is really about the monthly protected rest day or unpaid work on offs — use the rest-days flagship, then loop EA if still stuck |
| Food / phone / privacy re-brief | Cultural or privacy friction that is not safety-related | Threats, locked-in isolation, or withheld food/phone access — escalate immediately (welfare) |
Tone tip: praise one specific effort before you correct. Escalation calls go better when your notes show coaching attempts, not only a list of complaints.
Do not treat SmartMaid chat or search filters as mediation. Do not invent a “trial salary cut” to punish early mistakes — salary and rest-day rules sit with MOM and your employment terms, not with frustration.
When to escalate — loop the licensed EA
Call (then follow up in writing) when any of these appear. Early contact is aftercare; late contact often becomes a rushed replacement claim.
Escalate promptly when
- Safety or welfare is at risk — rough handling of children or elders, unsafe kitchen / balcony practice after coaching, threats, self-harm talk, or suspected ill-treatment either way. Soft MOM: abuse and ill-treatment are zero-tolerance issues; do not “wait and see.”
- Repeated refusal of agreed core duties after clear demos, a written task list, and one structured feedback chat (unique #16 week-2).
- Communication has broken down — shutdown, hostility, or tears that a calm talk and load reduction cannot reset over several days.
- Rest-day, medical, or Work Permit confusion she (or you) cannot resolve from public MOM guidance alone — EA should clarify employment terms and appointment sequencing.
- She asks to speak to the agency — facilitate that channel; do not block lawful aftercare access.
- You are considering a replacement or guarantee claim — contact the EA before the written window ends; do not wait until the last day. Open the question list on unique #25.
- Either side wants employment to end — EA can help route transfer vs cancel / repatriate; use unique #21 for the cancel checklist once that path is real.
Usually not an urgent EA call (coach first)
- One burnt meal, one missed cupboard, or a spice-level preference
- Different folding / mopping style while she is otherwise willing
- First-week jet lag or SIP schedule collisions (protect those slots; shrink duties)
- Spouse disagreement about house rules (align adults first)
If you are unsure, a short factual update to your named EA consultant (“here is what we tried; here is what is still failing”) is better than silence until the guarantee expires.
What to document before (and during) the call
Agencies respond faster to dated facts than to venting. Build a simple pack:
| Keep | Why it helps |
|---|---|
| Timeline | Arrival / start date; dates of demos, feedback chats, rest days given or worked |
| What you demonstrated | Photos of labelled cupboards, a one-page routine sheet, appliance steps you showed |
| What she agreed | Notes from the week-2 chat (or WhatsApp summary both sides acknowledged) |
| What still fails | Specific duties / safety incidents — not “bad attitude” alone |
| Rest-day record | Agreed weekday, protected monthly day, any compensation-when-she-works notes (no invented $; follow MOM + contract) |
| Medical / SIP dates | So the EA does not mis-read fatigue as refusal |
| Your ask | Coaching call, joint meeting, written clarification of duties, or open a replacement discussion under the signed clause |
Send the pack by the channel named in your service agreement (email / portal / WhatsApp group). Keep screenshots. If a replacement path opens, reuse this pack when you answer unique #25 questions (window, valid reasons, what voids the guarantee).
What the agency can — and cannot — do
| EA can often help with | EA cannot (or should not be expected to) |
|---|---|
| Aftercare calls / joint meetings per your agreement | Live in your home or supervise daily chores for you |
| Clarify contract duties, rest-day wording, salary payment expectations | Rewrite MOM law or invent a custom rest-day exemption |
| Coach on cultural / communication friction | Guarantee a personality change overnight |
| Open a covered replacement / guarantee path if your written terms allow | Honour a claim that your clause excludes, or invent “free months” not in the signed schedule |
| Coordinate next-step paperwork if you cancel, transfer, or rehire | Transfer your legal duties as employer of record to the agency or to SmartMaid |
| Point you to MOM / welfare channels when safety is involved | Act as a court or police substitute |
Bottom line: the EA facilitates aftercare and (if contracted) replacement; you employ the helper every day; MOM sets and enforces the rules. Unique #9 maps the broader relationship; unique #25 maps guarantee questions; unique #21 maps cancel sequencing if the placement ends.
Platform ≠ agency (why SmartMaid cannot “loop in”)
| Need | SmartMaid (marketplace) | Licensed EA | You (employer) |
|---|---|---|---|
| Early coaching / mediation | No | Yes — aftercare channel | Try first; then escalate with facts |
| Honour placement guarantee | No | Per signed agreement only | Ask #25 questions in writing |
| Cancel Work Permit / settle exit | No | May file / coordinate as service | Own cancel duties — #21 |
| Rest-day compliance | No | Advise; contract wording | Honour weekly + protected monthly day |
| Next biodata shortlist | Yes — search · transfer | Places the next hire | Decide fit; interview |
Browse agencies at maid agencies only when you need a new EA relationship. SmartMaid does not replace your current agency’s aftercare line.

FAQ
When is “too early” to call the agency?
Almost never for safety or welfare. For style/skill gaps, try demos + one structured feedback chat first (#16), then call with notes.
When is “too late”?
When you wait until the last days of a written replacement window, or until hostility makes a joint meeting unsafe. Escalate while facts are still clear.
Can SmartMaid mediate or replace her?
No. SmartMaid is a biodata search marketplace. Only your licensed EA runs aftercare / guarantee paths you contracted for.
Does looping the agency automatically start a replacement?
No. Many early calls are coaching or clarification. Replacement starts only if you and the EA open that path under your signed clause — see unique #25.
What if we decide employment must end?
Route cancel vs transfer with the EA; run the employer cancel checklist on unique #21; confirm live MOM cancel rules on mom.gov.sg.
Where do rest-day disputes belong?
Start with the rest-days flagship, document the agreed day, then loop the EA if you still disagree on contract wording or compensation-when-she-works (no $ invented here).
Should I contact MOM instead of the agency?
For ordinary coaching and guarantee questions, start with the EA. For suspected ill-treatment, serious welfare risk, or clear Work Permit / employment-rule breaches, follow MOM’s published channels as well — soft MOM; verify live.
